Operationalising data as a product

Client: Large UK retailer

The situation

The organisation wanted to scale analytics and AI but couldn’t. Data was siloed, definitions were inconsistent, and there was no clear ownership. Governance existed on paper but not in practice. Data products were defined in documents, but not operated through delivery. Definitions and lineage were accurate when created, but increasingly difficult to keep current as delivery evolved.

What we did

We embedded governance, ownership and assurance directly into delivery. We moved definitions and lineage out of spreadsheets and into a living governance catalogue. We established clear domain ownership so data products were owned and improved by the teams who used them. Governance was embedded across modelling, cataloguing and lineage so drift surfaced early.

The outcome

  • Reduced operational overhead and increased auditability
  • System-backed controls replaced manual coordination
  • Data products ready to operate at enterprise scale
  • Analytics and AI ready for business use with clear governance
  • Confidence embedded in the operating model, not dependent on individuals

“On data management and governance, they came in really sharp, and did really well at the start with educating our teams and moving things along.”
